The brief

If you have a channel and nobody owns it, this is what owning it looks like. Atarim makes software for web agencies. When I came in the channel had 654 subscribers, and doubling that inside a year was the target I set myself in the company's yearly plan. I ran the channel with Zachery, and the work was never only the editing: somebody had to decide what each video was called, what its thumbnail said, when it went out, and what to do about the ones that did not work.

The outcome

654 subscribers to 1,230 in the year, off about 150 videos I worked on. Two long-form videos a week, every week, with shorts around them, and a channel that looks like one thing instead of a folder of uploads.

The job

What the year actually involved.

Editing was about half of it. The rest is the part that decides whether anybody presses play.

  • Editing the long-form videos, two a week, every week
  • Editing the shorts that went out around them
  • Designing every thumbnail
  • Writing the titles, the descriptions and the tags
  • Redesigning the channel banner for the company's new look
  • Building the templates the videos are made from, so the look holds without being rebuilt each time
  • Animated marketing videos for the company, outside the channel
  • Reviewing how the channel was doing and taking the numbers to the CEO
  • Redoing thumbnails that were not working, a week or two after posting

Results

Thumbnails

The picture that decides whether anybody clicks.

Designed for the channel, one per video. Images generated in ChatGPT, then composited and finished in Canva. Any of these that were not working got redone a week or two after posting.
